Project goal

  • Determining the location of your business

  • Defining brand positioning in the local market

  • Developing an employee recruitment and retention strategy

  • Translating and cascading the global strategy of a multinational corporation to a local business unit/country in order to achieve 5-year goals (costs, quality, process excellence).

Assumptions

  • Expansion of an international organization into a new market (nearshore).

  • No prior experience in building new locations outside the home country.

  • Late Player Status in the sector, resulting in a lack of interest and the need to differentiate themselves in the market in order to generate value.

Actions taken

Appropriate local market positioning tailored to the country's operations and aligned with the company's overall direction. Creating an attractive employee offering that appealed to local talent and supported the organization's strategic goals. The group strategy was cascaded down to the individual, defining strategic goals that were relevant, ambitious, and measurable. Balanced Scorecard and Dynamic Strategy Maps were used to optimize goals and create KPIs to measure progress.

Effect

  • 37% increase above the forecast in the business plan, while maintaining stable operating costs.

  • Comprehensive analysis to identify the unique value contribution of local operations to internal and external customers.

  • Development of specific, measurable quality indicators that align with customer expectations and strategic goals.

  • Key activities that created a unique competitive advantage for local operations were identified and optimized.

  • A solid employee agenda resulted in accelerated recruitment ( 23% faster than planned ), consistently high employee engagement ( 89-94% satisfaction over 5 years ) and exceptional alignment with strategy ( over 90% of employees understanding the group's strategy and their role in it).
